How to Design a Pop-Up That Actually Scales Globally (Without Losing Its Soul)?

Every marketing director has been there. You see a stunning pop-up concept, you get excited, you approve the budget, and then you try to roll it out to three different markets. Suddenly, the magic fades. The layouts don't fit, the local teams are confused, and the brand experience feels inconsistent from city to city.

Designing one flagship is easy. Scaling it globally is where most campaigns fall apart.

That's exactly the challenge LORE tackled for TUMI's "Mediterranean Escape". LORE took a campaign concept from HQ and turned it into a flexible, scalable experience system. Here are the three principles LORE used, and why you should follow them for your next pop-up.

Principle 1

Design the Emotion, not just the Space

Before you worry about floor plans, you have to nail the feeling. A scalable experience needs a simple emotional world that translates across cultures. For TUMI Mediterranean Escape campaign, that meant warm materials, relaxed pacing, and sensory moments—like the scent of lemon trees and the tactile feel of textured tiles. If the emotion is clear, the physical execution can flex without losing impact.

Principle 2: Build a System for Adaptation

A Shanghai flagship, a Seoul department-store window, and a Hong Kong mall space cannot use the same physical layout. Instead of forcing a single design, LORE developed small, medium, and large spatial frameworks. Each market could pick the footprint that fit their real estate—while protecting the campaign's core visual language. This is how you avoid the "one-size-fits-none" trap.

Principle 3: Make Execution Transferable

Creative direction is useless if local teams can't build it. LORE turned the concept into a production-ready toolkit: 3D visualisations, technical detailing, specifications, and local adaptation guidance. This gives each market a clear route from idea to reality. The result? Local teams execute efficiently and confidently, while the global brand retains total creative control.

The Result: From Concept to Global Reality

For TUMI, this meant transforming HQ's vision into a hero pop-up and a flexible toolkit built for global scale. Local teams could move fast, but the brand never lost its Mediterranean soul.
